What a set of outsole moulds really costs.

Tooling is the first invoice in every custom sole programme and the one factories are vaguest about. These are the industry reference ranges (per mould, per size, per full run) and the maths that turns them into a unit price.

Every custom sole programme buys its moulds first.

Before a single pair ships, the tread has to exist as steel or aluminium. That makes tooling the first real number in any custom outsole conversation, and the number most factories answer with "on enquiry". The ranges below are published industry references, collected so you can sanity-check a quotation before you ask for one. They are not our prices: Hongsole quotes tooling per size against your drawings, and we state the mould count with the price.

Tooling is a per-pair number in disguise.

A mould fee is a one-off cost spread across the production run, so the order quantity decides what it really costs. US$2,500 of tooling adds about US$2.50 to each pair at 1,000 pairs, and US$0.25 at 10,000. This is why factories quote tooling and MOQ in the same breath: the mould fee and the minimum order are the same conversation. When a supplier's unit price looks low, check whether tooling has been quietly folded into it.

Material choice moves the tooling bill too: anEVA sole runs in aluminium, rubber in steel, with different prices and different cycle times behind each.

Amortisation

The tooling line stops mattering, and you can see where.

Four questions to ask any factory.

These are the terms that decide whether a tooling invoice is a cost or a dispute. We answer all four in writing, up front.

How many moulds are in this price?

Tooling is priced per size, not per style. A quote that does not state the mould count is quoting one size and will invoice the rest later. Ask for the count, from us or from anyone else.

Who owns the tools?

Customer buyout or factory retention, where the moulds are stored, and what happens if you move production, settled in writing before anything is cut. It is the term overseas brands most often discover too late.

Can the fee be amortised or refunded?

Across the industry, some factories refund or credit tooling once a volume target is met. Whether a supplier offers it is negotiable; whether you ask is not. Ours is a full refund of the tooling charge at 100,000 pairs.

Which metal for which material?

Aluminium for an EVA sole, steel for rubber. A supplier quoting one tooling material for everything is telling you something about their range.

How we quote it.

Hongsole grew out of a tooling business founded in 1997, and the mould shop (wood carving through CNC, roughly 500 sole moulds a month) still sits inside the group. That means a tooling quote from us is a production decision, not a subcontractor's margin: mould count stated per size run, tooling material matched to the compound, ownership terms agreed in writing before we cut.
